The challenge

Bid activity is run out of fragmented Excel workbooks across 14 countries. No single pipeline, no trusted forecast, hours lost re-keying data and no shared operating rhythm. Growth ambition is now outpacing the tooling underneath it.

The approach

Six-pillar delivery: requirements → vendor selection → configure & integrate → migrate & cleanse → adopt in Bulgaria → roll out to 14 countries. Fit-first configuration on Monday.com, Salesforce or Edison365. Hands-on, low-governance, vendor-heavy build.

13-week critical path (Jul → Sep)

  1. Weeks 1–4: Requirements locked, vendor evaluation, decision by end of July.
  2. Weeks 5–10: Configure, integrate (SSO / Office / ERP), migrate Excel data, dry-run with Bulgaria team.
  3. Weeks 11–13: Go-live in Bulgaria by 30 September, hypercare, 14-country rollout plan approved.

Vendor evaluation, in short

Monday.com: fastest to configure, strongest UX, weaker deep-CRM integration.
Salesforce: most enterprise-grade, richest reporting, higher cost and longer to land.
Edison365: best native Microsoft 365 fit, purpose-built for bids, smaller ecosystem.
Recommendation to follow a scored evaluation against a common demo script and reference calls.

Governance & rollout

Weekly steer (30 mins), one-page report, RAID kept live. Bulgaria base first; 14-country rollout in three waves post-go-live using a light playbook and small central enablement squad, sequenced by market readiness and bid volume.
