  • Meet CEO, executive sponsor, Bulgaria bid team lead, country leads, IT and finance
  • Confirm bid lifecycle, stages, roles and non-negotiables
  • Inventory current Excel workbooks and their owners across countries
  • Confirm the three-way shortlist: Monday.com, Salesforce, Edison365
  • Issue common demo script and criteria pack
  • Run scored vendor demos and reference calls
  • Receive fixed-scope commercial proposals
  • Recommendation and executive decision by end of July
  • Sign contract within 5 working days of decision

Activities

Weeks 5–10 · August · Configure, Integrate, Migrate

  • Vendor kicks off build against fixed-scope SOW
  • Configure stages, fields, roles, workflow, dashboards to the confirmed design
  • Integrate SSO (Entra ID), Microsoft 365 / Teams / SharePoint, and finance/ERP feed
  • Migration: cleanse rules agreed, reference data standardised, test tenant loaded
  • Bulgaria bid team walks through the working system in weekly show-and-tells
  • UAT with 5–8 real bids in a shadow-mode
  • Train Bulgaria bid team, super-users identified
  • Fix, iterate, cut scope where it protects the 30 Sept date

  • 14-country rollout plan finalised and approved
  • Post-implementation review, lessons captured for wave 1
